Cost Effective Recruiting

A typical small to midsized company doesn't have much fat so watching and controlling costs is an everyday part of life. One cost under routine scrutiny is the cost of recruiting. Most of the largest costs of talent acquisition are hidden in variations in new hire performance and management time spent on trying to do it yourself. Cost effective recruiting involves attending to these real costs, not just the direct cash outlays. In this article we will help you understand what is driving your cost of recruitment and help answer the question: "Is there a better and cheaper alternative?"

The Biggest Cost: Variation in New Hire Performance

The biggest cost an organization can incur in hiring is getting a poor performer. Hiring a person is not like buying a physical asset (like a PC) because the variability in new hire performance is so much greater. You may calculate that a Dell notebook will have a lower total cost of ownership than an HP notebook or vice versa; but you won't go far wrong with either brand. The same can't be said for hiring. It's easy to go very wrong with a hire and the costs of making a sub-optimal choice dwarf all the other cash costs involved in recruiting.

The obvious wrong hire is the one you fire or who resigns after a couple of months. All the direct and indirect costs of hiring and onboarding have to be incurred a second time to replace the failed hire. However, the largest cost to your organization is not the obvious failed hire; it's the poor hire that is slow to learn the job, never performs very well, doesn't fit the culture of the company and is certainly not bench strength for the next level up. This type of person will cost your organization money month after month and most likely will become a turnover statistic.

So the CFO's number one question when looking at controlling hiring costs has to be "Are we reliably following the right hiring process to ensure that we are attracting and hiring only top performers?"

The Second Biggest Cost: Wasted Management Time The second biggest cost for organizations that don't have a specialized recruiting department is the cost of management time. Does the plant manager end up spending a couple of hours crafting a poorly written job placement ad instead of looking at ways to cut defects or improve productivity? Is the sales manager spending the afternoon sorting through 50 unqualified resumes instead of shadowing a rep on a sales call?

Recruiting is time consuming and if your managers are spending time doing work that a specialist could be doing faster and better then that is a waste of an expensive resource. It's not just the cost of a manager's salary that is of concern; it's that they are distracted from leading their department, being productive and adding value.

The CFO's second question is "Do we have the right people working with the right hiring process to ensure that we are attracting and hiring only top performers?"

The Final Set of Costs - Direct Cash Outlays

The direct cash costs of recruiting are highly visible and are mainly sourcing related (e.g. the newspaper ad, the job board ad, the cost to attend a job fair) or agency fees (if you use a search firm). From an accounting point of view what is nice about these costs is that they are easy to track but they difficult to define in term of receiving value for money spent. Value here should be defined by a great quality of candidate response not a great quantity of responses. Would you rather attract five candidates with the skills, knowledge and behaviours to be a top performer than 50 candidates who are far from qualified? Time spent implementing a poor process to attract poor quality is a wasteful and costly burden on your recruiting staff and is unproductive.

The risk is that in trying to reduce these visible costs, organizations inflate the less visible costs. If cutting back on sourcing or employment agency expenses leads to lower quality of hire, longer time to hire or more management time spent on recruiting then it is a false saving.

The Argument for Outsourcing and Agencies

As we've discussed, if you look at the income statement you won't see the two biggest costs involved in recruiting (poor quality of hire and the time your managers spend in running an inefficient recruiting process); what you may see is the cost of using a recruitment process outsourcer (RPO) or employment search agency. Is this a cost to be avoided?

The argument for using third party service providers in recruiting is the same as for any other aspect of the business: very often a specialized third party has the expertise, a finely honed process, an investment in technology and the economies of scale to do the work better, cheaper and faster than you can do in-house.

One shouldn't underestimate the value a third party can bring to recruiting. A good search firm is up-to-date on the latest search tools, they have a modern applicant tracking system, and they are well trained in sourcing and selection. In particular, if they really are experts in this area then they have access to passive candidates that your firm just won't have. Passive candidates are people who are not actively looking for a job but can be lured to the right opportunity. Professional recruiters invest a lot of time in building a network of high quality passive candidates, something very few organizations can do in-house.

If a third party can deliver top quality candidates then chances are they are saving you a lot of money not costing you a lot of money.

What About Your HR Department?

As soon as we talk about recruitment outsourcing or employment agencies someone will say "Shouldn't our HR person be doing all our recruitment?" The quick answer is "No, maybe not. Let's understand why. If you talk to full-time recruiters working in a Fortune 100 company they'll take pains to explain why their job isn't anything like HR. A good recruiter has a singular, aggressive, sales like approach quite removed from the multi-disciplinary process oriented style of a great HR professional.

If your organization has a single HR generalist then they will certainly know something about recruiting, but they won't be an expert. It's also unlikely that they've been allocated sufficient time to do a thorough job of sourcing and selecting candidates. Depending on your needs an HR generalist may be able to handle most duties effectively, but for many companies it's asking too much for them to create and implement an effective recruitment process. Drawing upon the expertise and resources of outside service providers can assist to fill in the gaps in the process and produce better results. This is a far better option compared to making a bad hire and compromising your productivity, performance and profitability.

What to Do

Recruiting is a tough area for CFO's to tackle because the most visible and easily calculable costs are not the most important or even the second most important costs. The job of the CFO is to ask tough questions around "Are we confident we are getting top quality candidates who will add value to this company?", "Are we allocating recruiting work to the right people using an efficient and effective process?" and "Are we shooting ourselves in the foot with senior managers spending time recruiting at the expense of their real job?"

We can't just assume that a good HR generalist can do all the work so we need to look at the value of third party providers. The value of a search agency or RPO is assessed on the quality of people they bring to your organization. Focus on quality and the value will be there.

I was given a safe way to get information I wanted without having to speak directly to a Travel Agent whose job it is to sell me.

ITIL V3 Training Scheme - Is it Already Failing?

In the summer of 2007, the Office of Government Commerce (OGC) launched the new version of its best practice framework for Service Management - known as ITIL (R) V3 - and since then, has been busy putting its new qualifications scheme into place. The new top-level certification for the latest version is known as the ITIL Expert qualification.

It appears from figures recently published regarding the take-up of ITIL training however, that the new scheme may be already scuppered before it starts. The figures show a high demand for the V3 Foundation course, but almost no demand for the newer capabilities and lifecycle courses.

The large number of courses now required to be completed and corresponding examinations to be passed in order to obtain the expert qualification may, to a large extent, be responsible for the low demand at the intermediate level. The older V2 Service Sanager certificate could be completed, start to finish, in only 13 days whereas the new ITIL Expert qualification would now take up to 27 days to finish.

The version 3 scheme has 3 levels and an additional 4th level is planned. Is all this training really what people actually want and need or could it be just another money-spinner for the scheme administrators and the training providers? The answer from the market seems to be that the new courses are not wanted -at least for the present.

In addition, whilst the V2 Service Manager certificate is live, it remains a much more attractive route to the new top-level V3 qualification for many people since it only requires eighteen days to complete from scratch; and just fifteen if you already hold a V2 Foundation certificate. This boils down to less days out of the office, lower cost and fewer exams to pass.

Although the new scheme is still in its infancy, APMG really need to begin addressing the issues early. This means closing-down the old V2 scheme as a matter of priority if they are really committed to getting version 3 rolling.

Adware is commonly bundled with free software as a means of covering the costs of software development. In order to provide software to end users at no cost, developers sometimes choose to permit adware to be bundled with the program instead of charging for their work. It?s not an inherently flawed business model other than the way in which the advertising impacts the end user. Many people prefer to pay for commercial software even when there are freeware alternatives since they?d prefer to avoid the ads, data collection and browser hijacks which come with adware.

Many people conflate adware with viruses, though the two share only the quality of being unwelcome software. Adware doesn?t reproduce itself as do viruses, nor do they cause any actual harm to your system. Since the two types of unwanted program are fundamentally different, you can?t (usually) use the same software to detect and protect you from both. Your antivirus scanner simply isn?t designed to detect adware and an adware scanner isn?t made to detect or protect you from viruses.

Adware can be identified, removed and prevented from being reinstalled with some easy to find, low cost adware scanner and removal software. There are some freely available programs for this purpose as well, but they tend not to perform as well or be updated as frequently as the commercially available alternatives. A good firewall is another line of defense against adware. The built in firewalls used by Windows and other operating systems are generally enough to protect your system, but if you want to be sure, then there are several inexpensive and high quality software firewalls available that can do even better at protecting your computer. If you?re investing in a firewall program, make it count by choosing a good quality firewall and remembering to turn it on ? no firewall, no matter how advanced it may be will do you any good if you don?t use it!

If you find yourself daydreaming on your job, you probably simply want to come home and enjoy life's pleasures without having to work for them. Here are five tips that can help you use your time better.

1. Schedule a time for the things that you need to have done during each day. For example, make a time for work, and a time for play. Follow that schedule each day and stick to it. Look at your schedule as a list of priorities. If you are aiming to spend some time at the gym, then pave out a time just for that, and make it a routine.

2. Before you go to bed every night, list what you are going to do the next day, starting with first thing in the morning. You can also do this right after you get up and before you start your day, but regardless, have a to do list that you follow every day and then stick with it. When you've got one task completed, mark it off and move down to the next thing. Keep going until you get to the very last task you need to complete. If you follow this method, you'll only rarely get behind.

3. Do not allow yourself any distractions such as the television, cell phone, social websites, etc. Remember, there is a time for work, and a time for leisure. Distractions are okay, but only after the work has been completed.

4. Get the "have to" things off your list first, and then put the ones that can wait until another day after those. Nobody's superhuman, after all, and there are going to be times when you can't get everything done on your list. Staying realistic about what you can and can't do on a particular day is going to give you great peace of mind as well as make you more efficient.

5. Mix harder and easier tasks on your list. It's easy to get overwhelmed if you're continually putting hard tasks before easy tasks, but it's just as easy to get distracted if you try to do all the easy ones first before the hard ones. By "changing out" what you're doing and switching back and forth from easy to hard, you keep your energy up so that you get more things done. You can also spread more difficult tasks out over the course of a week, and pick certain days to do particular projects if you need to break them up specifically.

In short, time management is all about planning ahead. Of course, complications are going to occur in your schedule sometimes, so you'll need to go to "plan B" when necessary. Still, simply having a plan and schedule to begin with is going to help keep you more efficient, effective and productive so that you use your time wisely.

A Memorable Marriage Party

Attending a marriage party is really exciting. The party I had attended was the same as I had expected . The party was festooned without any defects. The preparatory measures for the party was wonderful. Many known faces are also seen.

I reached before the usual time to the party. Everyone's apparel were not identical to each other. So everyone were looking sumptuous in appearance. All were assembled around eight in the room.

The bride and the groom were looking so magnificent in their dresses that I could not stop clicking snaps of theirs. To give a congratulatory hand to the couple I went up on the stage.

There was a provision for dancing and it was in the open ground. Once the music started everyone gathered and the crowd increased. The party was in the summer, so it was more enjoyable. All of them started to dance. If the party is an open ground then then one can party till lat at night in the summer.

As the party was in summer everyone were enjoying the open platform party. We all danced till we got ourselves tired. We called even the bride and the groom to dance . They joined us and everyone had a blast together.

We soon found that we were in a pool of water and we were wet . The ground was full of water. The water was distributed to a greater space. There was no place to keep our legs. And finally all our shoes and clothes got wet. If this case would have been happened in an enclosed room there must be risk to lives and no plumbers would not have been available. But this happened in an open area where lives were saved.

Thankfully the plumbers being hired were available. They came running for the rescue. They found that while dancing on the ground someone by mistake has stepped into the pipe which was connected to the water tank for providing water has broken. They immediately mended the pipe with their equipments.

The party stopped at once as we were already wet and no one was in mood to dance again. We had the food. The food had mouth watering taste. We enjoyed the food and also the dance party which had to be stopped early. But still we returned home a bit late. The party was an unforgettable party.
